Notes on the Core Roles and Responsibilities of a UiPath Automation Implementation Team
This lesson focuses on the typical roles of a UiPath Center of Excellence (CoE) implementation team, breaking down each role’s core positioning, stages of involvement and key tasks, and clarifying how the roles collaborate across the whole project flow.
I. Project Manager
Core positioning
The commander-in-chief of the project, involved throughout the whole flow, coordinating the implementation team and the client team to ensure delivery on plan.
Stages of involvement
✅ Involved in all stages, especially as a core role at Kickoff and Project Closure
Key tasks
- Overall implementation management: coordinate teamwork, manage blockers/risks/changes, and handle escalations
- Documentation and communication: create and maintain project documents (such as the Statement of Work, SOW), organize meetings and take minutes, and make sure all parties follow the documents
- Resources and schedule: assess client readiness, assign people, track milestones, report status, and forecast finances
- Closing actions: obtain document approvals and signatures, and execute the project close-out process
II. Business Analyst (BA)
Core positioning
The bridge between business and technology, deeply understanding the processes to be automated and connecting requirements with delivery.
Stages of involvement
✅ Business Case and Technical Validation, Process Analysis, Solution Design, User Acceptance Testing (UAT), Project Closure
✅ Of these, Business Case and Technical Validation, Process Analysis and UAT are the core stages
Key tasks
- Requirements and business validation: map the current state of the process, assess the potential of the business case, and create high-level requirements documents
- Process and document outputs: write the Process Definition Document (PDD), design the work breakdown for the “future process”, and update the business case
- UAT and change management: set up the UAT plan and success criteria, verify whether the automation output meets the requirements, and manage change requests and update the PDD
- Review and wrap-up: take part in the project retrospective analysis (for multi-legal-entity projects)
III. Solution Architect (SA)
Core positioning
The chief architect of the technology, leading the architecture design of the automation solution and guiding the development team.
Stages of involvement
✅ Involved in all stages, especially as a core role at Kickoff, Solution Design, and Deployment and Hypercare
Key tasks
- Architecture and design: define the automation solution architecture, recommend tools/features/programming approaches, and write the Solution Design Document (SDD)
- Testing and quality: draft the technical testing plan (together with the developers), perform code reviews, and ensure technical best practices are followed
- Licensing and optimization: initial license estimation and updates, and overseeing component design and implementation
IV. Automation Developer
Core positioning
The builder of the automation, constructing standard-compliant automation flows based on the design documents.
Stages of involvement
✅ Development and Testing, UAT, Deployment and Hypercare, Project Closure
✅ Of these, Development and Testing, and Deployment and Hypercare are the core stages
Key tasks
- Development and testing: build automations following the SDD and best practices, execute the technical testing plan, and run unit/integration tests
- Maintenance and support: adjust to changes during the development/testing/Hypercare stages, log and fix defects, and create the Runbook
- Knowledge transfer: pass knowledge on to the client team and ensure a smooth transition after project closure
- Documentation collaboration: help review the SDD/PDD and maintain the code repository
V. Infrastructure Engineer
Core positioning
The infrastructure guardian of the platform, responsible for deploying and integrating the UiPath platform’s infrastructure.
Stages of involvement
✅ Kickoff, Deployment and Hypercare
Key tasks
- Requirements and analysis: review project/hardware/software requirements and analyze the client’s existing infrastructure
- Deployment and maintenance: design and deploy the UiPath infrastructure and applications, and assist with maintenance and upgrades
- External collaboration: work with the client’s infrastructure team to complete platform integration (external projects)
📊 Comparison Table of Core Roles and Their Stages of Involvement
| Role | Core stages of involvement | Involved in all stages |
|---|---|---|
| Project Manager | Kickoff, Project Closure | ✅ Yes |
| Business Analyst | Business Case and Technical Validation, Process Analysis, UAT | ❌ No |
| Solution Architect | Kickoff, Solution Design, Deployment and Hypercare | ✅ Yes |
| Automation Developer | Development and Testing, Deployment and Hypercare | ❌ No |
| Infrastructure Engineer | Kickoff, Deployment and Hypercare | ❌ No |
💡 Key Collaboration Logic
- The Project Manager acts as the hub, connecting all roles with the client team
- The BA connects business requirements with technical design, the SA owns the technical architecture, the developers implement it, and the infrastructure engineer keeps the platform stable
- Each role focuses on its core tasks at different stages and passes information through documents (PDD/SDD/Runbook), keeping the process traceable
